AI Agents Are Scaling Faster Than Their Guardrails
Agentic AI creates urgency for brand governance.
The arrival of AI agents changes the governance question completely. A drafting assistant can create risk through language alone. An agent can create risk through behaviour. It can retrieve information, move across systems, trigger actions, and shape decisions that extend beyond a single piece of content.
That is why agentic AI creates urgency for brand governance. Once the system can act, brand control is no longer only about reviewing outputs. It becomes a question of operational boundaries.
The governance gap
Deloitte reported in April 2026 that 74 percent of surveyed respondents expect to use AI agents at least moderately by 2027, while only 21 percent reported mature agentic AI governance. That gap matters because adoption without controls creates a false sense of progress. The workflow appears faster, but the underlying decision logic remains vague, untested, and difficult to audit.
The speed of adoption is not the same thing as the maturity of control.
That is where brand risk grows. The agent may be useful enough to keep, but not governable enough to trust.
Why agents need boundaries
Agents need rules for language, claims, channels, and audiences, but they also need action limits. A low-risk draft is not the same as an approved send. A system that is allowed to summarise guidance should not automatically be allowed to publish, escalate, or contact customers.
Governance has to distinguish between informing, recommending, and acting. If those categories collapse, the organisation ends up with a technically impressive workflow and a dangerously weak control model.
What to define
Define what the agent can do alone, what it can recommend, what it must escalate, and what it must never do. Those boundaries should be tied to specific contexts, not broad labels alone. A content drafting workflow, a client-facing support workflow, and a regulated approval workflow do not carry the same risk, even if they use similar models.
The more precisely you define the control surface, the easier it becomes to test behaviour and prove that the system stayed inside its authority.
How to test
Test the edges, not only the happy path. That means regulated claims, sensitive audiences, outdated guidance, conflicting rules, and approval scenarios that require escalation. Then review the logs to see which instructions were retrieved, which actions were attempted, and where the agent needed human intervention.
A governance model is only credible if it still holds when the workflow becomes messy. That is the real test of whether the guardrails are working or simply assumed.
What to do next
Start with one workflow and identify the rule that creates the most uncertainty. Rewrite it so a person can understand it and a system can apply it, then test it before you scale it.
If agents are already entering production workflows, the right question is not whether governance can wait. It is where you need the first reliable boundary now.
